10,000 sq ft Metal Shop
Too Much, Too Soon
Context
Growing metal fabrication and e-commerce operation running a 10,000 sq ft facility with online orders, custom jobs, and physical fulfillment.
Problem
Demand was rising faster than systems. Orders slipped, inventory was fuzzy, and staff were working hero hours to keep up. Marketing wanted to push harder, but operations could not reliably catch the ball.
Approach
Mapped the full order-to-fulfillment flow, from ad click to shipped product. Introduced simple production boards, priority rules, and feedback loops between marketing, sales, and the shop floor. Documented critical SOPs and put basic capacity planning in place.

Stack
- Spreadsheets and lightweight project tools
- Physical boards
- SOPs and checklists
Result
Throughput increased without burning people out. Error rates dropped, and leadership finally trusted that more demand would not immediately create chaos.
Throughput counter with error-rate inverse-graph and morale-stable indicator.
Impact
Unlocked the ability to scale front-end demand without destroying morale or margins in the back.
Lessons
